Deal Follow-Up: How to Identify Stalled Deals Before They Go Cold

Pipeline review in Samu flagging a deal with an overdue commitment and the quote where it was made

Short answer: A stalled deal is one with an overdue next step: the promised quote never went out, the buyer said "let's talk next week" and nobody booked it, or a missed meeting was never rescheduled. Samu finds those broken follow-ups in your team's video calls, in-person meetings, phone calls and WhatsApp chats, and shows them before the deal goes cold.

Ask any sales manager how many deals they lost to price last quarter and you'll get a number. Ask how many they lost because someone forgot to send something and they probably won't know. That second number shows up in no report, because the CRM records what happened and almost never records what was left pending.

It matters more than most teams assume. Matt Dixon, co-author of The JOLT Effect, says his research across about 2.5 million recorded sales conversations found that between 40% and 60% of deals are lost to the customer doing nothing. Many of them fade quietly in the days after a good meeting.

Quick summary:

  • Deals go cold through expired commitments: quotes that never go out, meetings never rescheduled, messages left unanswered.
  • In the CRM, a stalled deal looks the same as a healthy one: same stage, same amount, same close date.
  • The signals live in conversations, so that's where you have to look for them.
  • Samu separates the rep's tasks from the buyer's commitments and knows when each one went overdue.
  • When the buyer shows intent and nobody on your team is pushing, the deal is flagged as Rescue.

Why do deals stall after a good meeting?

Look closely at deals lost "for no reason" and the pattern repeats. Good meeting. Interested buyer. Agreed next step. Then silence. When someone finally reaches out, the buyer has moved on, picked another option or lost interest. Behind that silence there's almost always one of four situations.

1. The rep's commitment that never went out

"I'll send the proposal tomorrow." "I'll share the case studies." "I'll send the contract with the changes." These promises get made at the end of a meeting with good intentions and compete with ten others that day. If nobody logs them, they depend on the rep's memory.

2. The buyer's commitment nobody chased

This one is subtler. The buyer says "I'll run it by my boss and get back to you." The next step sits with the buyer and the rep waits. A week passes, then two, and nobody asks again. The deal stays in the pipeline, but nobody is working it.

3. The meeting that didn't happen

A no-show is one of the riskiest moments in the cycle. Rescheduled the same day, the deal stays alive. Left for "when I have a minute," the odds of recovering it drop fast.

4. The "let's revisit this later"

The buyer asked to pick it up at another time. If nobody writes down when to call back, the contact disappears. A good-fit prospect that didn't buy and didn't go to a competitor is still an opportunity, as long as someone remembers to come back.

How do you identify stalled deals in your pipeline?

Most guides tell you to check deal age and days since last activity. Those help, but they come from the CRM, and the CRM only knows what someone entered. Compare what each source can tell you:

Stall signalWhat the CRM showsWhat the conversations show
Rep's promise overdueNothing, unless the rep created a task"I'll send the proposal Thursday," said on the demo call
Buyer's promise overdueNothing"I'll confirm with procurement next week," said by the buyer
No-showA meeting that may still read as completedNobody joined, or the call went to voicemail
Buyer went quietLast activity date, if loggedThe unanswered WhatsApp message and what it asked
Buyer still interested, rep not pushingNothingThe buyer replies, proposes dates or adds people, and no rep follows up
Close date driftingThe date changed againWhether anyone in the conversations ever confirmed that date

A practical weekly check, with or without a tool:

  1. List every deal with a promise (from either side) past its due date.
  2. List every no-show from the last two weeks without a new date.
  3. List every buyer message (email or WhatsApp) with no reply in three business days.
  4. For each deal on those lists, write one question for pipeline review: "Why didn't it happen, and what's the new date?"
  5. Separate deals where the buyer is still engaged from deals where the buyer went quiet. The first group is where effort pays off this week.

How does Samu spot deals going cold?

Samu reads the conversations your team already has with buyers on every channel where selling happens: Zoom, Meet or Teams calls, in-person meetings recorded with the mobile app, calls from integrated telephony (HubSpot Calling, Aircall, Anura), WhatsApp calls through the desktop app, and WhatsApp chats and voice notes. From those it pulls what was left pending on each side.

Tasks and follow-up tasks, kept separate

After every meeting, Samu logs two lists. Tasks are the rep's commitments: send the proposal, share a case study, bring in someone from product. Follow-up tasks are the buyer's commitments, labeled with their name and assigned to the rep as a reminder: "Confirm with procurement," "Send the user list." The two break differently. The rep's tasks expire through forgetting; the buyer's expire because nobody chases them. Each one carries a status (pending, in progress, completed or overdue), a date and a link to the source meeting.

Overdue commitments in pipeline review

In Insights, pipeline review shows the pipeline as exceptions. One of the main triggers is the overdue commitment: each deal with a broken promise appears with the exact quote from the conversation where it was made and a specific question for the review, such as "Why didn't it happen, and what's the new date?"

Rescue: intent without follow-up

When the buyer shows intent (replies, proposes dates, adds people) and nobody on your team is pushing, the deal moves to Rescue. That's the list of deals you can still save if someone acts this week. Insights also lowers a deal's intent by 50% after a no-show, with a three-day grace period to reschedule.

Leaks in the weekly Scorecard

The weekly Scorecard shows how much of the team's activity was effective and where it leaks: no-shows not rescheduled, unanswered WhatsApp messages, unanswered calls and unanswered emails. It's the fastest way to tell whether the problem is one rep or the whole team.

No-shows in plain sight

In the meetings list you can filter no-shows (voicemails count as no-shows) and see which ones still have no new date, without waiting for the biweekly review.

Follow-up drafts ready to review

From each meeting you can generate a follow-up email draft based on what was said. Drafts wait on the Samu home screen in "Your routine for today," next to interactions that still need to be matched to a CRM contact or deal. The rep starts the day reviewing and sending drafts that already contain the conversation.

A day with Samu: from commitment to follow-up

  1. Tuesday, 11:00. Demo with a prospect. The rep promises a proposal with two pricing options. The buyer says they'll review it with their finance manager.
  2. Tuesday, once the meeting is processed. Samu logs the rep's task ("Send proposal with two options") and the buyer's follow-up task ("Review proposal with finance manager"), each with a date.
  3. Tuesday, 12:00. The rep generates a follow-up draft from the meeting, reviews it in "Your routine for today" and sends it.
  4. Thursday. The buyer sends a WhatsApp voice note with a question about implementation. It syncs to the deal and nobody answers it.
  5. Next Monday. The proposal still hasn't gone out. Pipeline review shows the deal with the overdue-commitment trigger, the quote from the demo and the question for the review. Because the buyer is still engaged and nobody is pushing, it also shows as Rescue.
  6. Pipeline review. The manager doesn't have to ask "how's this deal going?" They already know what's missing and ask why the proposal didn't go out and when it will.

What Samu doesn't do

Samu doesn't message your buyers on its own. It prepares drafts and flags actions, and every message is reviewed before it goes out. When to push and when to give space is still the rep's call; Samu shows what's pending so they make it in time.

It doesn't measure WhatsApp response times, and it doesn't record regular calls made from a rep's cell phone line.

And it can't fix a process that doesn't exist. If your meetings end without an agreed next step, change that first. With the AI Extractor you can measure how many meetings end that way, which is a good place to start.

FAQ

How do you identify stalled deals?

Look for overdue next steps on both sides: rep promises past due, buyer commitments nobody chased, no-shows without a new date and buyer messages without a reply. In Samu, pipeline review flags each deal with an overdue commitment, with the quote where the promise was made, and the weekly Scorecard shows the team's leaks.

Where does Samu get the commitments from?

From the team's conversations: Zoom, Meet or Teams calls, in-person meetings recorded with the mobile app, integrated telephony (HubSpot Calling, Aircall, Anura), WhatsApp calls through the desktop app and WhatsApp chats with their voice notes. Each task links to its source conversation. Calls from a rep's regular cell phone line aren't recorded.

Do reps have to enter the tasks?

No. Samu extracts tasks from each conversation automatically. Reps can also create them by hand, and on WhatsApp Web the Chrome extension lets them create a task without leaving the chat.

Do the tasks reach the CRM?

Samu integrates with HubSpot, Salesforce, Pipedrive, Zoho and Freshsales and writes each meeting's detail as a note on the contact and deal, including next steps. More in how to keep your CRM updated without manual data entry.

Does it help with deals parked for "later"?

Yes. With the AI Extractor you can define a property like "date to revisit" and pull it from every meeting. Insights keeps buyer intent separate from rep activity, so a deal with intent and no follow-up shows up as Rescue.

What's the difference between Samu and a notetaker for deal follow-up?

A notetaker summarizes video calls one at a time. Samu also captures WhatsApp, integrated phone calls and in-person meetings, and connects commitments at the deal level to show which ones expired and which deals have buyer intent with nobody pushing.

Conclusion

Deals that go cold are usually lost between one meeting and the next. Making that gap visible, with each side's commitments and the date they expired, is one of the cheapest ways to recover sales that were already on track. For the conversations themselves, our guide to AI sales call scoring includes a negotiation scorecard that checks for a dated plan on both sides.
